When Every Decision Needs a Conversation

There was a point where a simple decision took three conversations to move forward. No one was being difficult. Everyone involved had a reasonable reason for needing input.

That was what made the problem harder to see. The business was not stuck because the work was bad. It was stuck because too much of it required permission from somewhere else.

Approval Starts Out Looking Like Alignment

In the beginning, permission can feel responsible.

  1. You check in with the client

  2. You confirm expectations

  3. You make sure the partner agrees before moving too far in one direction

  4. You wait for the right person to approve the next step because the relationship matters and the work needs to land well

That kind of coordination is not wrong. A business that involves other people will always require some cooperation. Trust is built through communication. Good work often depends on making sure everyone understands what is happening before decisions get too far ahead.

The problem begins when approval becomes the structure. Instead of using check-ins to support the work, the work starts depending on check-ins to move at all. A decision cannot happen until someone replies. A timeline cannot shift until someone agrees. A new idea cannot develop until the right person gives it room.

At first, this feels like collaboration. Over time, it starts feeling like dependence.

The Hidden Cost of Waiting

Permission has a cost that rarely shows up directly. It appears as a delay.

  • A day waiting for a response

  • A week lost to unclear ownership

  • A project slowed by too many people needing to weigh in before anything can move

Each delay may look small on its own. Together, they change the rhythm of the business.

The financial cost shows up in slower execution and missed opportunities. Work that should have moved cleanly gets dragged through approval loops. New ideas lose energy before they have enough space to become real.

The emotional cost is quieter. You begin waiting before thinking too far ahead. You hesitate to build momentum because you know someone else can interrupt it. You start shaping ideas around what will be approved instead of what actually needs to be built.

That is the part that gets expensive. A permission-heavy system does not just slow down the work.

It trains you to ask smaller questions. There is an uncomfortable sentence inside this: autonomy disappears long before anyone officially takes it from you.

Sometimes it disappears through too many dependencies that all seem reasonable.

Cooperation Can Become a Constraint

The tricky part is that most permission points have a good explanation.

  • A client needs input because they are paying for the work

  • A collaborator needs access because they are responsible for part of the outcome

  • A platform, vendor, or outside partner has rules that shape what is possible

None of that is automatically a problem. The issue is concentration. If too many decisions depend on outside cooperation, the business loses its ability to move from its own center. You may still own the work, guide the vision, and carry the responsibility, but the pace belongs to whoever has not responded yet.

That changes how freedom feels. You are not exactly blocked. You are waiting. Waiting for clarity. Waiting for access. Waiting for confirmation. Waiting for someone else’s timeline to release your next move.

For a long time, I treated that waiting as part of the work. I made room for it, planned around it, and adjusted expectations to absorb it.

Then I realized the system was starting to organize itself around other people’s availability.

That was not collaboration anymore. That was dependency with polite language.

Reducing the Number of Keys

The shift did not come from cutting everyone out. That would have been too simple, and it would have been wrong.

  • Some relationships deserve input

  • Some decisions should be shared

  • Some approval points protect quality

The change came from paying attention to how many keys were required to open one door.

If a small decision required too many people, the structure needed work. If a recurring task kept waiting on the same type of approval, the process needed clearer authority. If momentum depended on access I did not control, the business needed another path.

Some changes were practical. Expectations were clarified earlier. Decision rights became cleaner. Timelines included fewer open-ended waiting periods. Certain arrangements were adjusted so the work could continue without constant approval.

Other changes were more personal. I had to stop confusing permission with safety.

Approval can make a decision feel protected, but it can also make the business slower than it needs to be. At a certain point, waiting for everyone to feel comfortable becomes its own form of drift.

The goal was not to become careless. The goal was to build fewer dependencies into ordinary movement.

What Permission Reveals

Permission is not always the enemy. Sometimes it is necessary. Sometimes it protects the relationship, the quality, or the outcome. A completely independent system is not always realistic or desirable.

But permission should not be the default setting for every meaningful move. A business needs places where decisions can happen cleanly. It needs parts of the system that are not waiting on someone else’s calendar, mood, inbox, or approval process.

Otherwise, freedom becomes conditional.

  • You can move when they respond

  • You can build when they agree

  • You can shift when the right person makes room

That kind of freedom is too fragile to trust. These days, I pay attention to where the work keeps asking for permission.

Not because every approval point is wrong. Because too many of them tell the truth about who really controls the pace.

Autonomy is not only about ownership.

It is also about how many people have to say yes before your life can move.
